Choose a TikTok Shop agency the way you would hire a head of growth: judge them on outcomes they will commit to, the process behind those outcomes, and whether they actually specialize in TikTok Shop. Most "agencies" in this space are a thin layer over outreach software. The checklist below separates operators from resellers.
The 12-point checklist
1. Will they commit to GMV? The single best filter. Ask them to tie part of their fee to the GMV they drive. An operator says yes in some form; a reseller changes the subject.
2. Are they TikTok-only, or is TikTok one of ten services? TikTok Shop is its own machine. Generalists tend to reuse an Instagram playbook that does not fit. Specialists win here.
3. Can they name categories and price points they have sold? Vague "we work with many brands" is a flag. Specifics show real reps.
4. What is their creator recruiting process? They should sort by selling behavior and category fit, not follower count. Ask how they find and vet creators.
5. How do they run seeding? A real answer includes a curated first wave, sample tracking, and follow-up. "We send product to a lot of people" is not a process.
6. How do they set commissions? By product and margin, not one blanket rate. See setting commission rates.
7. Do they brief creators without flattening them? Over-scripted content underperforms. Ask to see a brief.
8. How do they handle ads? Good agencies amplify proven organic videos via GMV Max and Spark Ads, not boost random content.
9. What does reporting look like? You want GMV, GMV per creator, and organic-vs-ad split, not "messages sent."
10. What is the contract length and exit? Beware long lock-ins before a single seeding wave proves anything.
11. Who actually does the work? Ask who runs your account day to day. Sold by a closer, delivered by an intern is common.
12. Can they show a real result, honestly stated? Not a platform-wide GMV brag, an actual account outcome with the deductions acknowledged. Remember GMV is not revenue.
One more signal worth weighting: does the agency demonstrate real expertise publicly, or just pitch? An operator who ran a TikTok Shop agency described why it matters: he published "case studies, how-tos, playbooks" for brand owners and, as a result, had "100s of inbound leads and they were pre-sold, almost 70% close rate," because "my content built authority in their eyes long before they ever met me" (@brian_blum1 on X). An agency that can teach the playbook usually has one. An agency that only sells often does not.
The three biggest red flags
- Reporting that never mentions GMV.
- Refusal to align any fee to results.
- Treating TikTok Shop like a generic social channel.
Match the agency to your stage
If you are pre-launch, you may not be ready for an agency at all; read when to hire a TikTok Shop agency. If you are past first sales and stuck scaling, an operator is exactly what clears the plateau. And if you are still deciding between software and a team, see DIY, software, or agency.
